Programme Recovery and Turnaround - UK
Programme Recovery and Turnaround Consultancy.
When a programme has gone off track, the priority is stabilisation. Intology deploys experienced recovery specialists rapidly - providing the governance, assurance, and PMO capability needed to arrest decline, restore stakeholder confidence, and create the conditions for a credible path forward.
We have been doing this for over 12 years. We understand that organisations in recovery situations do not need a lengthy assessment process before work begins. They need people who know what to do, deployed quickly.
What is programme recovery?
Programme recovery is an active intervention carried out while a programme is still live. It is the structured process of diagnosing the root causes of programme failure, stabilising delivery, and establishing the governance and capability needed to move forward with confidence.
It is distinct from a post-implementation review, an audit, or an independent quality assurance exercise. Those activities describe what happened. Recovery changes what happens next.
Signs your programme needs recovery
Most failing programmes do not announce themselves. Decline is gradual - a series of slippages, scope changes, and rebaselines that individually seem manageable but collectively signal a programme that has lost direction. If any of the following describe your programme, early intervention is always less costly than late intervention.
Unexplained budget overruns
Costs rising with no clear explanation or credible forecast to completion.
Repeated missed milestones
A pattern of slippage and rebaselining the schedule rather than recovering it.
Eroding board confidence
Loss of confidence from the board, investment committee, or senior sponsors.
Breakdown with suppliers
Vendor or supplier relationships that have become adversarial or stalled.
Business case drift
The original business case no longer reflects the scope or expected benefits.
Loss of key personnel
Sponsors, architects, or delivery leads have left mid-flight.
Bypassed governance
Governance structures have collapsed, been bypassed, or exist only on paper.
Workarounds becoming the norm
Teams are working around the system rather than within it.
Our programme recovery approach
Intology's recovery methodology follows three phases, applied at pace.
Phase 1
Stabilise
A rapid, structured assessment of scope, cost, schedule, risk, governance, and team capability. We establish an honest baseline - not a political one - and put immediate controls in place. Within the first two weeks we will have identified the critical path, the primary failure points, and the actions needed to stop further deterioration.
Phase 2
Recover
Working alongside your existing team, we address the root causes of failure. We supplement capability where gaps exist, re-establish governance structures, rebuild the relationship with your vendor or supplier where needed, and construct a credible, board-ready forward plan. We do not replace your team - we work with them to restore momentum and confidence.
Phase 3
Sustain
Recovery is not complete when the programme is stabilised. It is complete when the organisation has the capability and structures in place to sustain delivery independently. We transfer knowledge to permanent staff, establish reporting and escalation frameworks, and do not exit until confidence is genuinely restored.
Why Intology?
We are independent. We have no commercial relationship with the vendors, platforms, or contractors involved in your programme. Our advice is not influenced by anything other than what is right for your organisation.

FAQ
Frequently asked questions
How quickly can you mobilise?+
In most cases, we can have an initial team in place within three to five working days of instruction. The pace of full mobilisation depends on the scale of the programme and access requirements.
Will this disrupt our existing team?+
Recovery works best when we work alongside your existing team rather than replacing them. Our role is to supplement capability, provide independent assessment, and restore governance - not to take over.
How long does a recovery engagement typically last?+
Stabilisation interventions typically run for four to eight weeks. Full recovery, through to sustained independent delivery, is usually three to six months depending on programme complexity.
